01 / Define

Start with the commercial decision.

The first Commercial Fit Review conversation is complimentary. It checks whether the product, European objective, delivery requirements and economics justify a more specific scope.

Identify the gap

Is the question readiness, buyer response, stalled partners, execution capacity or commercial leadership? A fit call does not replace a paid assessment.

Test economic fit

Consider contribution after fulfilment, support and partner costs, the likely buying cycle and the runway to fund the full commitment.

Agree the mandate

Record markets, languages, assigned people, capacity, outputs, timeline, fees, decision rights and boundaries before paid work starts.

02 / Prepare

Set up only what the scope needs.

Bircan leads commercial direction. Assigned people and any specialist support are identified for the mandate; a full-time team is not implied.

Evidence and access

Agree product inputs, references, account history, access permissions and confidentiality. Record missing information and the person responsible for it.

Approved representation

Confirm target-account rules, messaging, technical claims, pricing limits and competitive conflicts. Client owners approve binding commitments.

Review and escalation

Set review milestones, response expectations, escalation contacts and continuity arrangements. Execution scopes also establish CRM stages and account ownership.

03 / Deliver

The work follows the mandate.

Decision scopes and operating models share clear accountability. They do not all include outreach or run on a 90-day timetable.

Review existing evidence, product readiness, buyer assumptions and route options. Deliver a go, adjust or no-go memo and resource plan.

Prepare selected accounts and approved messaging, run outreach and discovery, follow up and document buyer evidence. Finish with a scale, adjust or stop recommendation.

BD Office or European Commercial Lead

Run ongoing account development through the European Business Development Office, or coordinate existing resources and partners through a European Commercial Lead.

Throughout delivery

Govern the work while it happens.

Review and escalation run alongside delivery. They are not a final phase after market activity ends.

Account evidence

Inspect conversations, qualification, stage evidence, closed reasons, next actions and owners. Decision scopes instead maintain the evidence and assumptions relevant to their assessment.

Partner and pipeline decisions

Review partner contribution where included, opportunity blockers, forecast assumptions and decisions requiring management input. Record weak evidence as clearly as positive responses.

Client authority

Your owners retain product, pricing, contracts, warranty, delivery and service decisions. Legal advice, certification and other specialist tasks remain outside the commercial mandate.

04 / Review

Make the next investment explicit.

At agreed checkpoints, management reviews the evidence and decides whether to continue, change the route, stop or fund another scope. A positive conversation does not automatically justify expansion.

Continue the mandate

When evidence and economics support the existing route and responsibility. Scope or capacity changes require agreement.

Build internally

When the role is proven, long-term workload is clear and your organisation can recruit, manage and support the function. A bounded campaign may instead suit an agency with internal follow-up ownership.

Close or hand over

Document open actions, records, access changes and the receiving owner. An orderly scope exit is distinct from a formal Build–Operate–Transfer engagement.

A separate commitment to internal ownership.

Build–Operate–Transfer adds a defined build phase, a minimum 12-month operating phase and structured transfer against written acceptance criteria.

People, licences, contracts and third-party relationships require separate agreements, consent and practical feasibility. Transfer is not automatic after a 12-week activation.

Practical questions

Before work starts.

Does every engagement include active outreach?

No. Commercial Readiness & Route Decision reviews existing evidence and route options. Active buyer contact belongs in an agreed execution scope; recovery may include selective re-engagement.

What happens if our team cannot provide inputs?

Record the blocker, responsible owner and effect on the timeline. Use the agreed escalation process to adjust priorities or agree a scope or schedule change.

Do all engagements last twelve weeks?

No. Twelve weeks applies to European Market Activation. Decision, recovery and ongoing operating models have different durations. Formal Build–Operate–Transfer includes at least twelve months of operation.

How is the work paid for?

Project fees or retainers fund the mandate. An agreed performance component may supplement the fee; commission-only execution is not offered. Fees, payment terms and approved additional costs are agreed in writing.
